Growth Constraint Diagnostic: Find What’s Limiting Growth | Anna Elliot
Growth Constraint Diagnostic

You don’t need another growth tactic. You need to know what’s holding growth back.

When growth slows, it’s easy to assume the answer is more marketing, more leads or a new strategy. But investing in the wrong solution can cost more than the investment itself. The Growth Constraint Diagnostic is an independent, evidence-led investigation into what’s limiting your business’s growth and where to focus next.

The Problem

When growth slows, everyone has an explanation.

Marketing thinks the business needs more visibility. Sales wants better-quality leads. Leadership questions pricing or positioning. The team wants more resources.

Each explanation may be plausible. But plausibility isn’t evidence.

As a result, the real risk is committing more money and effort before establishing which issue is actually constraining growth.

The most expensive growth decision isn’t necessarily the biggest investment. It’s investing in a solution to the wrong problem.

The Reframe

Stop asking how to grow. Start asking what’s stopping you.

Growth initiatives should follow diagnosis, not substitute for it. After all, more activity isn’t always the answer. The objective, instead, is to identify where the business’s commercial system is limiting progress.

Not every weakness is the constraint. Not every opportunity deserves investment right now.

Who It’s For

For established businesses ready to make better growth decisions.

This may be right for you if

  • The business has existing revenue and customers.
  • Growth is slower or less predictable than expected.
  • The next investment decision matters.
  • Several possible explanations are competing for attention.
  • Marketing or sales activity isn’t translating into expected commercial results.
  • You want independent scrutiny rather than another predetermined solution.
  • Leadership is willing to examine evidence. Willing to challenge assumptions too.

It may not be the right fit if

  • The business is at the very beginning with no established commercial activity.
  • You only want a marketing campaign or lead generation service delivered immediately.
  • You want guaranteed revenue results.
  • You’re not able to share enough information for a meaningful investigation.
What The Diagnostic Investigates

Five dimensions. One clearer commercial priority.

These five dimensions are considered together, not treated as five separate improvement projects. In practice, the Diagnostic’s job is to work out which one deserves your attention now, not to suggest you work on all of them at once.

01

Choice

Why should the right customer choose this business over the alternatives?
Competitive differentiation, perceived value, customer preferences and the real reasons buyers pick one provider over another.
02

Offer & Value

Is the offer clear, relevant and compelling enough to justify a purchase?
What’s being sold, how value is communicated, whether the offer matches buyer priorities and what creates or reduces willingness to pay.
03

Demand

Is the business attracting sufficient interest from the right potential customers?
Demand generation, buyer motivations, market conditions, channel effectiveness and the quality of commercial opportunities.
04

Conversion

Is the business effectively turning suitable opportunities into customers?
The customer decision journey, sales process, objections, friction and where opportunities fail to progress.
05

Focus

Is the business concentrating its resources on the activities that matter most?
Commercial priorities, competing initiatives, alignment and the relationship between activity and progress.
What You Receive

Clarity about what matters. Direction on what to do next.

The primary growth constraint

An evidence-led assessment of the issue most likely to be limiting progress.

The reasoning behind it

A clear explanation of what the investigation found and why it matters.

What isn’t the priority

A distinction between potentially useful improvements and the issues that deserve attention now.

STOP / START / FOCUS / MEASURE

Practical guidance on what to stop, begin, prioritise and monitor.

A 90-day focus plan

A commercially grounded plan to help the business concentrate its next steps.
How It Works

A structured investigation, not a predetermined answer.

Delivered over approximately 10 working days, once the agreed information has been received and the engagement is scheduled.

01

Understand the business

Establish commercial context, objectives and the symptoms of slowed growth.
02

Examine the evidence

Investigate the five dimensions using relevant business information.
03

Identify the priority

Assess what appears to be constraining growth and distinguish it from secondary issues.
04

Set the direction

Present findings, STOP / START / FOCUS / MEASURE recommendations and a 90-day focus plan.

Meetings

Two structured 90-minute sessions. First, a discovery session to understand the business, its commercial objectives, current challenges and available evidence. Then a findings session to present the assessment, explain the reasoning and discuss the recommended priorities.

Interviews

Separate customer or employee interviews aren’t included as standard. Relevant members of the leadership or commercial team may, however, take part in the discovery session where appropriate. The investigation also draws on existing customer feedback, sales information and other relevant business evidence. Where further interviews or research would help, these are identified as potential next steps rather than carried out within the Diagnostic itself.

Report

A concise written PDF report, covering the findings across all five dimensions, the primary growth constraint identified where the evidence supports one and the reasoning behind the assessment. It also sets out secondary issues that aren’t immediate priorities, STOP / START / FOCUS / MEASURE recommendations and a prioritised 90-day action plan.

Why Anna Elliot

Independent thinking before another investment.

Why solution-first thinking is risky

Too often, growth conversations begin with a solution. More marketing. More leads. Better sales. A new strategy. But before recommending any of those things, I want to understand the evidence, because the most expensive growth decision isn’t necessarily the biggest investment. It’s investing in a solution to the wrong problem.

My approach therefore starts by investigating what’s happening across the business, challenging assumptions and identifying where attention is most likely to make a meaningful difference.

Fifteen years of watching growth stall

I’m a Chartered Marketer (MCIM, Chartered Institute of Marketing) with 15 years in sales and marketing, including board level. I spent four years as Marketing Director, then seven years as Sales and Marketing Director inside a growing business. Revenue was increasing, new customers were arriving and on paper everything looked right. Yet scale has a way of revealing what early growth can hide. As competition increased, customer acquisition got heavier, margins tightened and every sale required more explanation.

The moment that made it clear

The issue wasn’t effort. It was clarity. That distinction became undeniable at a demo in Wholefoods Market, standing behind a table identical in every way that mattered to the ones either side of it. A buyer could have swapped any of us for any other and lost nothing. Fixing that, not with a bigger budget but with a different position, is what eventually won a Selfridges concession.

The pattern I now look for

That experience taught me the pattern I now look for in every business I work with. The loudest explanation for slow growth usually isn’t the right one. Something else, often less visible, is the actual constraint. Positioning was the answer in that business. It isn’t always the answer here. The only way to know is to look properly before recommending anything.

Two examples of that investigation in practice, both carried out before the Growth Constraint Diagnostic existed, as positioning work specifically: the Eversfield Organic case study and the DC Medical Solutions case study.

Invest in understanding the problem before investing in the solution.

FAQ

Questions worth answering upfront.

Is this a marketing audit?
No. It considers the wider commercial system, including Choice, Offer & Value, Demand, Conversion and Focus. Marketing may well be part of the investigation. It isn’t, however, automatically assumed to be the problem.
How is this different from the free Growth Constraint Score?
The free Score provides five directional percentage scores. By contrast, the paid Diagnostic investigates the underlying evidence, identifies priorities and produces a practical 90-day focus plan.
What if we already know we need more leads?
That may well be correct. Even so, the Diagnostic examines whether insufficient demand is the primary constraint or whether other issues may be affecting growth.
Will this tell us what to stop doing?
Yes. In fact, distinguishing what isn’t a priority is an important part of the intended output.
Does the Diagnostic include implementation?
No. The Diagnostic identifies the primary constraint and sets direction. It doesn’t, however, include carrying out the work that follows. If you want support putting the findings into action instead, that’s something to discuss separately once the Diagnostic is complete.
How long does the Diagnostic take?
Approximately 10 working days, once the agreed information has been received and the engagement is scheduled. It includes a 90-minute discovery session and a 90-minute findings session, followed by a written report covering the assessment and the recommended priorities.
What information will we need to provide?
A focused selection of information about your business: products or services, customers, marketing activity, sales performance and current commercial priorities. That may include existing reports, website analytics, enquiry and conversion data and any customer feedback you already have. You don’t need a polished report or perfectly organised data. Instead, we’ll agree what’s relevant at the outset. I’ll work with whatever’s available.
What does it cost?
It’s priced at the premium end, reflecting the depth of the investigation rather than a packaged audit. The exact figure is confirmed on a short call, once we understand your situation well enough to scope it properly.
Will it guarantee growth?
No. The Diagnostic is designed to improve understanding, priorities and decision-making. However, it doesn’t guarantee a particular commercial outcome.
